Business Strategy & Long-Term Planning — A Written Strategy Your Team Can Run
A plan is not a strategy. A strategy nobody reviews is not one either.
In most founder-led companies the strategy exists — in the founder's head. Departments pull in different directions because nobody has seen it written down. We help you make the few choices that matter, put them on paper with numbers, and install the monthly and quarterly rhythm that turns a plan into results.
Deliverables
What you have at the end
A diagnosis
Where the business really makes money — by product, channel, customer and branch — and where it does not. Market, competitors and the constraints holding you back.
Strategic choices
Where to play and how to win: which customers, which offers, which locations, and what you will stop doing.
A three-year plan
Revenue, margin, investment and headcount, with base, upside and downside scenarios and the funding each needs.
An annual operating plan
The first year broken into quarterly priorities, budgets by department and a small number of initiatives with owners and dates.
KPIs cascaded
Group targets translated into department and branch KPIs — the same method we use to build monthly performance scorecards for heads of department.
A review rhythm
Weekly operating meeting, monthly performance review, quarterly strategy check — with agendas, packs and an action log.
Patterns
Six planning mistakes we see in founder-led companies
The budget is mistaken for the strategy
Last year plus ten percent is a forecast. It says nothing about where to compete or what to stop.
Everything is a priority
Thirty initiatives, no owners, no sequence. By March none has moved.
Growth without a margin view
New branches and new lines added because they bring sales — without checking whether they bring profit or only absorb cash.
No numbers behind the ambition
“Double in three years” with no model of the people, stock, space and funding that would require.
The plan stays in the boardroom
Managers never see it, so daily decisions carry on as before.
No one reviews it
Written in December, opened again next December. A strategy needs a monthly hour on the calendar.
Method
How the planning process runs
Understand
Interviews with the owner and key managers, three years of financials, customer and product data, a look at the market.
Decide
A two-day leadership workshop on the choices that matter — facilitated, challenged and recorded.
Quantify
The financial model, investment plan and scenarios. If the numbers do not support the ambition, we say so.
Cascade and run
Operating plan, budgets, KPIs and the meeting rhythm. We chair the first reviews until the habit holds.
Annual operating plan
Turning a strategy into a year of work
The annual operating plan is where most strategies die — a budget is prepared in December and never opened again. Ours is built to be used every month.
- A sales plan by month, branch and product group, agreed with the people who must deliver it
- A cost budget by owner, not by account code
- A capital and hiring plan tied to specific triggers
- Five to seven initiatives for the year — not thirty — each with an owner, milestones and a measure
- A one-page plan every manager can explain to their team
- Monthly budget-versus-actual review, led by the numbers in the Owner's Cockpit
