Revenue Optimization — Pricing, Mix, Retention and Cross-Sell Measured in Margin
Growth measured in margin, not in noise.
Flat sales are rarely a marketing problem alone. Usually the answer is already in your own data: products that sell but do not earn, discounts given by habit, branches carried by one good month, customers who bought once and never returned. We analyse the revenue side with the same discipline we bring to cost.
The analysis
What a revenue review looks at
| Lens | Questions answered |
|---|---|
| Product and category | Which items earn the margin, which only earn revenue, and which should be delisted or repriced? |
| Branch and channel | Sales per square foot, per labour hour and per day-part; store, online and delivery-platform economics after commission. |
| Customer | Who buys, how often, how recently and how much? Which customers left, and what did they buy before they did? |
| Price and discount | Achieved price against list price. Who gives discounts, to whom, and whether volume actually followed. |
| Promotion and marketing | What each campaign sold, at what margin, and whether the customers came back at full price. |
| Sales team | Pipeline, conversion, average deal size and activity by salesperson — and targets that reflect territory potential. |
Levers
The levers that usually move revenue fastest
Pricing corrections
Small, targeted increases on items where you are under-priced against the market, and clear rules for who may discount.
Mix and range
Promote the margin earners, fix or remove the passengers, and stop out-of-stocks on the top sellers.
Retention and repeat purchase
A simple programme to bring customers back — follow-ups, service reminders, loyalty — measured by repeat rate.
Cross-sell and up-sell
Bundles, attach rates and scripts at the counter or in the quotation.
Channel economics
Decide which channels deserve growth once commission, returns and delivery cost are counted.
Sales management
Weekly targets by branch and person, visible results, and an incentive plan that pays for margin rather than volume.
Pricing
Pricing strategy: the fastest lever, and the most neglected
A one percent improvement in achieved price goes almost entirely to profit, which is why pricing deserves more attention than it usually receives. In most SMEs prices are set once, by cost-plus or by copying a competitor, and then eroded by discounts nobody tracks.
- A price-versus-volume map of your range: where you are under-priced, where you are exposed
- Competitor price checks on the items customers actually compare
- Discount rules by role and customer tier — with reasons recorded
- Separate pricing logic for walk-in, contract, online and delivery-platform sales
- Promotions designed with a margin target, and a post-mortem after each one
- A quarterly price review, so increases are small, regular and explained
Retail and F&B
Retail sales analysis, from someone who does it every week
Weekly and monthly sales review for multi-brand retail is part of our daily practice: like-for-like growth, conversion and basket size, category contribution, markdown impact, stock cover and sell-through. For restaurants we add covers, average spend, menu engineering and delivery-platform profitability. The output is never just a report — it is a short list of actions with an owner and a date, reviewed the following month.
